Email list churn is the silent killer of email marketing programs. Even if you're adding subscribers, high churn can leave you running in place — or worse, shrinking your list while spending on acquisition.
Types of email churn
Explicit churn: subscribers who click "unsubscribe." Industry average: 0.2-0.5% per send, or roughly 1-3% monthly.
Implicit churn: subscribers who stop opening emails. They don't unsubscribe but become effectively inactive. Over 12 months, 20-40% of a list goes inactive.
Bounced contacts: email addresses that no longer exist. Hard bounces should be removed immediately. Soft bounces after 3 attempts.
Benchmarks
| Metric | Good | Average | Poor |
|---|---|---|---|
| Unsubscribe rate/send | < 0.1% | 0.2-0.3% | > 0.5% |
| Monthly churn (combined) | < 1.5% | 2-3% | > 4% |
| Open rate | > 35% | 20-25% | < 15% |
How to reduce churn
- Welcome sequence: set expectations immediately. Subscribers who engage in week 1 have 3x lower long-term churn.
- Consistent send cadence: erratic sending (once a month, then 5 times in a week) spikes unsubscribes.
- Segmentation: send relevant content to relevant segments. Irrelevant email is the #1 reason people unsubscribe.
- Re-engagement campaigns: email inactive subscribers with a "still interested?" campaign before removing them.
